Measurement guide

# How to measure AI business value

Measure the complete task, including review, corrections, costs, and actual use.

By McIntosh SystemsFor business leaders

## Measure the work before changing it.

A draft generated in seconds still needs to be checked, corrected, and used. Measure the complete task.

Define a consistent start and finish: for example, PDF receipt through a checked record, or source collection through a reviewed report.

Separate hands-on effort from elapsed time. Missing information may cause days of waiting. Track record volume and complexity so workload changes are not mistaken for improvements.

## Count the work left for people.

Count source checks, corrections, and exceptions. Include failed attempts and unusual cases; successful records alone hide work returned to the team.

Define quality in operational terms. Missing fields, wrong values, and wrong-record updates have different consequences. Measure relevant errors and the review that catches them.

A practical measurement set

| Measure | What it tells you |
| --- | --- |
| Total hands-on effort | Whether preparation, review, corrections, and exceptions consume less team time. |
| Elapsed time to completion | Whether work reaches its next decision sooner, including time spent waiting. |
| Errors and rework | Whether records meet the standard the business needs and what still requires correction. |
| Actual use | Whether the affected team completes work through the revised workflow. |
| Operating cost | What the workflow costs to run, review, maintain, and recover when it fails. |

## Separate recovered capacity from cash savings.

Less manual effort creates capacity. Cash savings require an actual expense change.

Measure whether recovered time clears a backlog, handles more volume, or improves review. Record any decline in overtime or external processing costs separately.

Connect faster information to a specific decision and observe its effect. Do not assign monetary benefits to unproven consequences.

## Include the cost of putting the workflow into use.

Separate implementation costs, such as development, integration, testing, and training, from recurring hosting, model usage, review, maintenance, and exceptions.

Use a consistent comparison period. Show assumptions about volume, review effort, and adoption, and test how changing them affects the business case.

Distinguish estimates, pilot measurements, and production results. A limited trial does not prove performance across every team and record type.

## Use the results to choose the next change.

After launch, check actual use, parallel spreadsheets, exception handling, and whether the workload matches the business case.

Use the results to expand, revise, or stop. If review consumes the benefit, improve sources, narrow the task, or consider conventional software.

## Questions about measuring AI value

**How should a business measure AI value?**

Compare total effort, elapsed time, quality, actual use, and costs before and after implementation. Include review and corrections.

**Does time saved equal cash savings?**

It creates capacity first. Cash savings require an actual expense change, such as reduced overtime or external processing. Measure what the team does with the recovered time.

**What costs belong in an AI business case?**

Include implementation, integration, data preparation, training, review, exceptions, hosting, model use, and maintenance. Separate one-time and recurring costs.
